Defining agentic AI and AI agents
Agentic AI and AI agents, while related, represent different approaches to AI development and deployment. - Limitations: Traditional AI agents often operate in isolation, lack memory of past interactions, and require explicit instructions for each task.

Agentic AI vs. AI agents: Key differences
1. Focus
AI agents are built to accomplish narrow, task-oriented goals within well-defined environments. Their scope is usually tied to a single function or a limited set of operations, such as handling user queries in a chatbot, processing access requests, or applying patches to network systems on a fixed schedule. The agent’s focus is determined at design time and rarely extends beyond the original programming. While these agents may use machine learning, they still revolve around specific workflows and do not broaden their scope without reprogramming or retraining.
Agentic AI shifts the focus away from isolated task execution toward broader goal achievement. Instead of operating as a single-purpose tool, it orchestrates multiple agents, tools, and systems to deliver on higher-level objectives. For example, in IT support, agentic AI doesn’t just classify tickets; it coordinates multiple specialized agents (classification, knowledge retrieval, and communication) to resolve issues end-to-end. The emphasis is on aligning actions with overall outcomes, not just completing one step in a workflow.
2. Autonomy
The autonomy of AI agents is bounded by predefined rules and logic. They act when triggered by user inputs or when a programmed condition is met. For instance, a chatbot only replies when prompted, and a security agent flags activity only if it matches preset criteria. Even when powered by machine learning models, their decisions are constrained by training and encoded business rules. They cannot independently redefine objectives or adapt behavior beyond their programmed scope.
Agentic AI demonstrates significantly higher autonomy. It can decide what actions to take based on changing context and even set or refine goals without explicit instructions. For example, an HR agent can process a leave request following a set workflow but cannot adjust to broader workforce trends or reorganize staffing priorities.
Agentic AI is explicitly designed for higher complexity. It can coordinate across domains and systems, manage multi-step processes, and resolve issues that require reasoning beyond a single task. A supply chain optimization system powered by agentic AI, for example, could analyze demand trends, update inventory, and adjust logistics routes in real time. It manages complexity not just by executing individual steps, but by reasoning across them, adapting as new data emerges, and ensuring that decisions remain consistent with the broader objective.
4. Proactiveness and planning
Most AI agents are reactive in nature. They wait for a signal, whether from a user input, a sensor, or a system event, and respond according to programmed logic. Their planning capabilities are minimal, often limited to executing a predefined sequence of steps once activated. For example, a password-reset agent will only take action when a user submits a request, and the steps it performs are fixed and repeatable.
Agentic AI introduces proactiveness and long-range planning. It does not simply wait for instructions but can identify issues or opportunities on its own and take action. In IT operations, for instance, it might detect inefficient configurations, predict performance issues, and implement optimizations before end users experience problems. Its planning is multi-step and contextual, coordinating across systems and aligning with organizational goals. This shift from reactivity to proactivity is one of the most defining features of agentic AI.
5. Examples and use cases
AI agents are widely used in scenarios where tasks are well defined and predictable. Examples include customer service chatbots that answer frequently asked questions, virtual assistants that automate scheduling, and network automation tools that apply updates according to predefined schedules. They are also effective in rule-based security applications, such as flagging anomalous network traffic or enforcing access policies. The common thread across these examples is efficiency in handling repetitive or bounded tasks without deviation from established patterns.
Agentic AI is suited for environments that demand adaptability and resilience. In cybersecurity, it can adjust defense mechanisms in real time, learning from new attack vectors and synchronizing responses across multiple systems. In HR, it can oversee onboarding by coordinating IT, facilities, and HR workflows, while also tailoring processes for different roles. In IT service desks, agentic AI can prioritize tickets, recommend solutions, and orchestrate multi-step resolutions across diverse systems. These examples highlight how agentic AI moves beyond individual task execution, acting instead as a dynamic decision-making layer that manages complex workflows.
6. Limitations
AI agents are limited by their design scope. They cannot deviate from predefined rules or training and struggle in situations where conditions change outside their programmed boundaries. Their predictability makes them safe and reliable but also inflexible. Improvements usually require external updates, retraining, or human intervention, making them less suitable for dynamic environments.
Agentic AI brings greater flexibility but introduces new challenges. Its autonomy and adaptive behavior can lead to unpredictability, which raises concerns around oversight and control. Coordinating multiple agents and systems increases the complexity of monitoring and governance. Risks include unintended actions, exposure of sensitive data through agent interactions, and difficulty in auditing decision-making processes. While it has the potential to transform operations, its adoption requires stronger risk management frameworks, continuous monitoring, and robust governance structures.

- Use causal influence diagrams to guide agentic decision-making: Agentic AI benefits from visualizing the downstream effects of actions across agents. Causal influence diagrams help map interdependencies and make reasoning more transparent and auditable.
AI agents vs. Agentic AI: Working together
While agentic AI represents a leap forward in autonomy and complexity management, most practical implementations will involve a hybrid approach that combines both agentic systems and traditional AI agents. This allows organizations to balance flexibility with control, using agentic AI to orchestrate complex, dynamic workflows while relying on task-specific agents for predictable, rule-bound functions.
In such architectures, agentic AI acts as the high-level coordinator, setting goals, managing priorities, and delegating tasks to specialized agents. These agents then execute their roles within clear boundaries, reporting outcomes and feeding contextual data back to the agentic layer. For example, in enterprise IT, agentic AI may oversee an incident response strategy, while discrete agents handle diagnostics, remediation steps, and user communications.
This model enables scalability and control. Agentic AI provides adaptability and long-range planning, while agents ensure repeatability and compliance.
